How to Compare CNC Machining Quotes in Mexico: the Line Items That Must Be There

Three quotes for the same drawing are almost never comparable. Before you look at the total, check what scope each supplier actually quoted: setup, inspection, treatments, packaging and freight change the number without changing the part.

You have one drawing and three quotes. One is 40% above the lowest and the middle one promises two weeks less. The natural reaction is to negotiate with the expensive one using the cheap one as leverage. The problem is that these are rarely three prices for the same work: they are three different scopes that happened to arrive on the same one-page format.

A useful comparison does not start at the total. It starts with what each supplier quoted, line by line, and which assumptions they filled in on their own where your request was silent. This guide is the order in which to review them, what to ask when a line is missing, and how to put all three into a table where the difference actually means something.

1. The original error: comparing totals across different scopes

When you send a drawing to three suppliers without specifying everything, each one fills the gaps with the assumption that suits them or that their shop uses by habit. One assumes 6061-T6 aluminum because that is what is on the floor; another quotes 6061-T651 because its usual customer is aerospace and asks for stress-relieved plate. One includes a dimensional report because it always does; another quotes it separately because almost nobody asks.

None of them is lying. All three answered an incomplete request, and the lowest quote is often simply the one from the supplier who assumed the least. That is the uncomfortable part: a low price can be a signal that they understood less, not that they are more efficient.

Before comparing, check that all three quotes cite the same drawing revision, the same material grade and temper, the same quantity and the same tolerance and finish notes. If one does not say, it is not cheap: it is incomplete.


2. The nine line items of a comparable quote

This is the minimum structure worth demanding. It is not an industry format, it is the list of places where money hides.

A supplier who cannot break this out is not necessarily a bad one, but they are asking you to trust a number you cannot audit. And with no breakdown there is no line-by-line negotiation: all that is left is asking for a discount on the total, which is the least efficient way to bring a cost down.

3. Setup and lot size: the line that distorts the most

Setup is preparation: mounting the material, presenting the part, loading and proving out the program, adjusting tools and running the first part until the callout falls inside. It is work done once per run, whether 5 parts or 500 come out afterward.

That is why unit price depends on lot size. If one supplier quoted 10 parts and another quoted 25, the difference in price per part can come entirely from how setup was spread and not from either one's efficiency. It is the most common comparison error and the easiest to fix: ask all three for the same quantities, and ask for at least two steps, for example your current quantity and double it.

That second step also tells you something the quote alone does not. If price per part barely drops when you double the quantity, cost is dominated by machine time or material. If it drops sharply, it was dominated by setup, and then the conversation is not about price but about consolidating runs and scheduling partial deliveries.


4. Inspection and documentation: the line that explains big gaps

Two identical parts can cost very differently depending on how conformance is demonstrated. The variants worth distinguishing:

  • Sampling inspection, with a defined plan and acceptance criteria.
  • Full dimensional inspection of critical callouts, part by part.
  • First-article report, documenting the initial run against the drawing before releasing the rest.
  • Material certificate from the raw material supplier, with its heat number.
  • Lot traceability, which lets you go from a part back to the material and the run.

Each level adds metrology and recording time, not machining time. If one quote includes full dimensional with a report and another includes sampling with no document, the second is cheaper because it delivers less evidence, not because it produces better. Which one is right depends on the part: for a line spare bushing, sampling with a first-article report is usually enough; for a callout that defines the fit of an assembly, part-by-part evidence is what avoids rework.

If your internal quality process is going to ask for those documents later, ask for them in the quote. Requesting them once the part is already machined is when they truly cost, because it means measuring again with the lot already in transit. 5. Lead time: what you are comparing when you compare weeks

"Three weeks" means nothing until you know three things: what event the clock starts on, which activities are inside the count, and what happens if something slips.

What event. The usual candidates are the purchase order, final drawing release, down payment, and material arrival. A supplier who counts from material hitting the floor can give you a short and honest number that in practice stretches by weeks if that material is ordered after your PO.

What is inside. Outside heat treatment, coating, inspection and transit are the four activities most often left out of the quoted lead time. Each one can add days that never appear on the sheet.

What happens if it slips. You do not need a contractual penalty for the question to be useful. Just ask how and when they notify you, and what backup capacity exists if the assigned machine goes down. The answer tells you whether there is capacity management or only optimism.

The short way to normalize this is to ask for a delivery date at your plant, not shop working days. A date forces the supplier to add up everything they did not quote. When the quote comes out of a system that already knows the network's load, that date is a scheduling decision rather than an estimate; that is the difference explained in instant quoting in manufacturing.


6. Packaging, freight and Incoterms

On small, robust parts this block is minor. On large, delicate parts, or parts with fine finished surfaces, it stops being minor fast: packaging that keeps two parts from touching in transit can be an operation with its own material and its own time.

What is worth clarifying in the quote:

  • Who pays freight and how far responsibility extends, with the Incoterm written rather than implied.
  • Whether packaging is generic or part-specific, and whether it is returnable.
  • Whether the price contemplates partial deliveries or a single full-lot delivery.
  • On imports, who is the importer of record and who absorbs duties.

This is the line where a domestic quote and an international one stop being comparable. Bringing parts in from abroad can win on machine price and give it all back in transit, customs, and in how long it takes you to react when something goes wrong. 7. How to normalize three quotes into one table

The method is simple and takes under an hour:

  1. Fix the reference scope. Write in one line what the purchase includes: material with grade and temper, quantity, critical tolerances, finish, inspection and documentation, packaging and delivery point.
  2. Re-request with that scope. Do not ask for a discount yet. Ask for the quote again with the written scope and the same two quantities for everyone.
  3. Fill the table by line item, not by total. Empty cells are the questions still missing, and they tend to be more informative than the filled ones.
  4. Add up landed cost, including freight and any applicable taxes, and divide it by the parts you will actually use, not by the parts that come out of the lot.
  5. Write risk down separately. With no dimensional evidence, no material certificate, or a lead time counted from an event you do not control, there is real risk that does not fit in the price column but belongs written next to it.

At the end of that exercise, the 40% gap you started with almost always turns into two things: a much smaller real cost difference, and a scope difference you can now decide whether you want to pay for.

The real cost shows up when the part arrives with no evidence that it conforms.

How do I compare lead time across suppliers?

Ask what event the clock starts on and what the count includes. Counting from the purchase order is not the same as counting from final drawing release, and including or excluding outside heat treatment, inspection and transit changes everything. Ask for a delivery date at your plant, not shop working days, and ask what material they have on the floor today.

What is a turnkey machining quote?

One that delivers the part ready to use: machining, secondary operations, treatment and finishing, inspection with its documentation, packaging and delivery at your plant. Its opposite is an operation quote, which covers machining only and leaves you to coordinate treatment, inspection and logistics separately. Both are legitimate; comparing one against the other is not.

Comparing machining quotes is not a purchasing exercise, it is an engineering exercise on paper. Whoever defines scope precisely receives three numbers that mean the same thing and can decide in an afternoon.
